What a submarine commander taught me about effective software teams

My colleagues were right to recommend L. David Marquet's *"Turn the Ship Around"* as a good read for software team leaders. I encourage you to read it too, with my key takeaways and how they apply to software. --- #### 1) Fix the environment, not the people We've got a lot to learn from other engineering fields like aviation (when is the last time you've heard them blame the pilots?). Software teams struggle with burnout and disengagement. Should people pay more attention to self-care, like sleep, exercise, nutrition, and different types of rest? Absolutely. But we also have work to do on the **"management by fear"** front, clarity of expectations, recognizing consistent incremental improvements over time, and encouraging initiative but not heroics. > “The way you see people is the way you treat them, and the way you treat them is what they become.” --- #### 2) Move authority to information I used to dread status reports, until I ended up the one asking for them. However, I prefer to work at a higher level of abstraction—give people clear goals, autonomy, and support—not just tasks and deadlines. I wonder how many people played strategy games like *Civilization* and try to centrally manage teams the same way. For me, that level of micromanagement is frankly boring. I know I can accomplish more when capable people make their own decisions based on their experience, and we work on honing those systems—diving into details as necessary—rather than reacting to problems, jumping from one crisis to another. The book offers numerous insights on how to **safely** and **gradually delegate**—and I'll share my experiences with that in software. --- #### 3) Focus on pursuing excellence rather than avoiding mistakes Action needs a positive goal to pursue, while avoidance leads to inaction, apathy, and perfectionism. A team in survival mode is not going to perform well. And the best way not to make a mistake is not to do anything or make any decisions. Although latent defects and demands from the business don't really make that a viable option either. How often do we neglect to celebrate success, see a problem with any solution, or denigrate incremental improvements even though they do add up over time? How often do leaders themselves have overwhelming workloads trying to keep things from falling apart? A capable team proud of their work solves these issues and more. I'll show you how the positivity, drive, and attention to quality in Chrome shaped my thinking and results. > “If you want to build a ship, don’t drum up the men to gather wood, divide the work, and give orders. Why we skipped SRE and switched to Platform Engineering?

We work in the IoT space at Electrolux Group, leader in Home Appliance industry, scaling from 10 to 300 developers with just 5 Ops engineers in 4 years. Along the way, we faced challenges in promoting SRE principles to development teams. This led us to transition from SRE to Platform Engineering. In this talk, we’ll share how we built an Internal Developer Platform (IDP) integrated with our cloud and toolchains, embedding SRE principles into its foundation. This platform enables developers to autonomously create and manage infrastructure and services while adhering to best practices and security standards. This newfound autonomy boosted developer productivity, enabling them to spin up new regions in a single day, rather than relying on approval processes. In this talk, we'll discuss Electrolux's journey from a traditional SRE model to platform engineering. We'll cover the challenges they faced with their initial SRE model, including scalability and a lack of self-service capabilities for developers. Learning how to respond effectively to incidents is hard. One of the reasons is that we never see the same incident twice. While we can learn vital lessons during and after an incident, we can’t hop into a time machine, and apply these lessons to the same incident to discover their impact. What if we could experience the same incident over and over again? What might we learn? In this talk, I present a novel, meta-operating system approach to the cloud continuum - showcasing the NebulOuS project vision and the first results that enable cloud continuum ops. NebulOuS accomplishes substantial research contributions in the realms of cloud continuum brokerage by introducing methods and tools for enabling secure and optimal application provisioning and reconfiguration over the cloud continuum. NebulOuS project develops a platform that seamlessly exploits edge nodes in conjunction with multi-cloud resources, to cope with the requirements posed by low latency applications. We call this kind of platform a Meta Operating System (MOS) as it works as the layer above traditional operating systems. The NebulOuS software is published on GitHub at https://github.com/eu-nebulous under an open-source licence: Mozilla Public Licence 2.0. It extensively uses other open-source software published under permissive licences such as Apache License 2.0. Most notably, the core of deployment relies on Kubernetes, KubeVela and Knative. We think of containers as providing isolation for our applications, however a major source of performance interference remains unaddressed, significantly degrading performance. Contention for CPU caches and memory bandwidth has been shown to increase tail response times by 4-13x and reduce compute efficiency by over 25% – even with per-application CPU and memory limits in place. With current telemetry, affected applications simply show high CPU utilization, leading operators to "throw more hardware at the problem", which is expensive and ineffective at mitigating the high response times. In this talk, we'll cover three key areas: 1. Characterize real-world triggers like garbage collection and container image decompression 2. How modern CPU features allow detecting interference and identifying noisy neighbors. 3. Inspired by behaviour-driven development (BDD)—where automated tests describe a system’s desired behaviour—behaviour-driven automation (BDA) brings clarity to these definitions. Instead of listing packages and states, you describe outcomes and the reasons behind them. BDA is self-describing (human-readable specs) and self-testing (validating behaviour at every step). This outcome-focused approach not only makes automation easier to understand but also aligns infrastructure changes with real business objectives.
